Admitting that you have both strengths and weaknesses in any area is an important step forward. Deciding to withdraw from or abandon a market where you cannot achieve victory is often the most intelligent strategic decision of all.
Without proper controls, financial management and in particular the management of risk remain uncertain, flawed activities. Control is necessary not only to avoid cheating or fraud, but also to test that the best decisions are made and that the most effective tactics are employed.
The core content of a strategy is a diagnosis of the situation at hand, the creation or identification of a guiding policy for dealing with the critical difficulties, and a set of coherent actions.
In establishing a strategic direction and a set of priorities that will guide decision-makers, few techniques are as powerful as scenario thinking (also known as scenario planning). Scenarios are perspectives on potential events and their consequences, providing a context in which managers can make decisions. By contemplating a range of possible futures, decisions are better informed, and a strategy based on this deeper insight is more likely to succeed.
Meeting Challenges And Threats
A good mission statement contains both a method and a measure. Just as a mission is something that can be accomplished, you must have clear measures and standards that you can use to determine how close you are to achieving your mission.
A strategy tackles the obstacles identified in the diagnosis by creating or drawing upon sources of advantage. Indeed, the heart of the matter in strategy is usually advantage. Just as a lever uses mechanical advantage to multiply force, strategic advantage multiplies the effectiveness of resources and/or actions. Importantly, not all advantage is competitive.
Good leadership and good decision-making go hand in hand. Effective leadership depends on an ability to know when to press ahead and when to change course, as well as the ability to show purpose and direction. This is essential when mobilising people, determining priorities and generating commitment.
Small businesses need to understand their revenue and profit models so that they’ll know if their model is sustainable or will fizzle out well before it takes off. Similarly, your pricing has to be in line with what the market will bear so that it will provide you with a profit. How well does your model work? Really?
Back From The Future
There is a simple way that you can test whether your business model is appropriate for today. It is leading to continuous, consistent, and predictable growth in sales and profitability. If your business is continuing to grow in a healthy way, your business model is probably appropriate. If your business is not growing in a healthy and consistent way, it may be time to question your business model.
When management teams delve too quickly into problem solving, they make assumptions. They think they already know what’s good for their stakeholders. As a result, their companies end up with products and services that don’t sell.
Market research needs to be well designed, executed and interpreted. Flaws in the way that people think when making decisions, can mean that research simply validates a proposed approach: it is subjective rather than objective. Research can be used to satisfy political agendas rather than to create insight about the market. The best approach is to use research to refine and update your understanding of customer groups.
When you get a market advantage with a superior product, service, or marketing technique, you exploit it to the fullest. You know that your competitors can copy you faster today than ever before or will do something to undermine your advantage. You cannot hesitate. You must press forward and take as much of the market as you can, while you can.
Making Every Meeting Matter
In the broadest sense, a company competes not only with the other firms in its own industry but also with companies in those other industries that produce alternative products or services. Alternatives are broader than substitutes. Products or services that have different forms but offer the same functionality or core utility are often substitutes for each other. On the other hand, alternatives include products or services that have different functions and forms but the same purpose.
Were organizational inertia the whole story, a well-adapted corporation would remain healthy and efficient as long as the outside world remained unchanged. But, another force, entropy, is also at work. In science, entropy measures a physical system’s degree of disorder, and the second law of thermodynamics states that entropy always increases in an isolated physical system. Similarly, weakly managed organizations tend to become less organized and focused. Entropy makes it necessary for leaders to constantly work on maintaining an organization’s purpose, form, and methods even if there are no changes in strategy or competition.
Strategic uncertainty can cause managers to communicate with team members less frequently and less openly. Ambiguous situations require you to communicate even more than normal. To demonstrate emotional steadiness, share your own emotions and acknowledge those of your team in productive ways.
Value innovation is a new way of thinking about and executing strategy that results in a break from the competition. Importantly, value innovation defies one of the most commonly accepted dogmas of competition-based strategy: the value-cost trade-off. It is conventionally believed that companies can either create greater value to customers at a higher cost or create reasonable value at a lower cost.
Be A Fly On The Wall
Increasing flexibility requires people to have a variety of skills that relate not only to the tasks they can accomplish but also the levels at which they work. And they must be willing to develop existing skills and learn new ones. Similarly, management structures must be able to adapt – respond and learn, focus and co-ordinate. Organisations with unnecessary, misunderstood bureaucracy that hampers this flexibility must change or risk decline.
Form strategic initiatives groups, and populate them with people who can analyze problems from various perspectives. Looking at your strategy in a variety of ways can help you see where there might be issues before it’s too late to make changes.
An organization of some size and age rests on layer upon layer of impacted knowledge and experience, encapsulated in routines—the “way things are done.” These routines not only limit action to the familiar, they also filter and shape managers’ perceptions of issues. An organization’s standard routines and methods act to preserve old ways of categorizing and processing information.
Think of a vision as a picture of the hoped-for end result of your new strategy: what it will look like, how it will function, what it will produce. It also helps to tie into something your followers already innately care about.
Concentrate On What You Do Well
New technologies are a rich source of combinatorial possibilities. AI and blockchain come together naturally to protect the privacy of the large amounts of personal data needed to train algorithms in health care and other sensitive areas. Blockchain and the internet of things come together in the form of sensors and secure data in decentralized applications such as food supply chains, transportation systems, and smart homes, with automated insurance included in smart contracts.
Don’t keep your budgets and financial projections in a drawer. Use them to chart the implementation of your strategies. There’s no guarantee that careful budgeting and financial analysis will bring the success you want, but without them, failure becomes more likely.
When companies invest in managerial ego, they often take their best salespeople, their best marketing people, and their biggest advertising budgets and focus them on selling a product or service that is no longer successful or, even worse, has never been successful. But because somebody thought up this product and gave it the go-ahead, resources are wasted.
Sometimes your method of distribution determines the products or services that you offer, and the way that you offer them. For example, Avon distributes products by demonstrating its cosmetics to women both individually and in groups. This face-to-face method of distribution determines the entire structure of the company, including what new products Avon will offer, how those products will be priced, sold, and delivered, and the company’s entire reimbursement and financial structure.
Business Strategy Formulation
For the process of innovation to succeed, it is necessary to avoid drift and the dissipation of ideas. This can be achieved by pursuing a rigorous, focused approach and by setting tight deadlines. It can help to focus on issues such as customer needs and preferences, the strategic aims of the organisation, team and individual objectives, vision statements and goals that guide activities and progress, and information about competitors and other industries.
If and when you admit that you would not get into a particular situation again if you had to do it over, it is already too late to save the situation. It is over. Nothing can be done. It has become a sunk cost. The only question now is, how long will you wait to end this situation, and how much are you willing to pay in additional time, money, and emotion?
Many attempts at strategy lack a good diagnosis. Hence, it is useful to have mental tools for working backward from a guiding policy to the realm of diagnosis and fact. There is nothing deep about this process other than realizing that it can and should be done.
Problem-solving skills and processes, designed to prevent or overcome difficulties, should be improved during stable periods. If techniques have to be developed in the middle of a problem, then the process will become complex, distracted and overly experimental, making it harder to succeed. It is essential that solutions are practical and attainable within the organisation’s resources, otherwise they are unlikely to work and may lead to additional problems.
Thinking Strategically
Where is your locus of attention — on capturing a greater share of existing customers, or on converting noncustomers of the industry into new demand? Do you seek out key commonalities in what buyers value, or do you strive to embrace customer differences through finer customization and segmentation? To reach beyond existing demand, think noncustomers before customers; commonalities before differences; and desegmentation before pursuing finer segmentation.
Although many executives recognize the importance of adaptive capabilities, it can be highly countercultural to implement them. Classical strategies aimed at achieving economies of scale and scope often create company cultures that prize efficiency and the elimination of variation. These can of course undermine the opportunity to experiment and learn, which is essential for an adaptive strategy. And failure is a natural outcome of experimentation, so adaptive and shaping strategies fare poorly in cultures that punish it.
An effective business strategy maximizes your strengths and your opportunities. Look at what it is that you do extremely well, and what your key opportunities are in the marketplace, and then move rapidly to take advantage of them.
Are your culture and strategy aligned? Do the values and beliefs in your company support the decisions you’ve made about products, markets, and financial goals? Look at your performance goals. Are you rewarding people in a way that will encourage them to achieve the strategic goals you’ve set?
Gaining Command Over The Situation
For decisions to be formulated accurately and implemented effectively, people must have the freedom to act and to be able to exploit their potential. This requires the removal of unnecessary bureaucratic or procedural constraints, giving people clear (and possibly expanding) areas of responsibility and authority.
The basic definition of competitive advantage is straightforward. If your business can produce at a lower cost than can competitors, or if it can deliver more perceived value than can competitors, or a mix of the two, then you have a competitive advantage. Subtlety arrives when you realize that costs vary with product and application and that buyers differ in their locations, knowledge, tastes, and other characteristics.
When companies locate R&D functions far from head quarters, they’re acknowledging the importance of jumping into someone else’s context. This is not just a strategy for large companies that move people to Silicon Valley for tech or the Boston area for biotech. Startups, too, should put themselves in the best context for learning and growth.
When your company doesn’t put its culture to work, your people feel trapped and disengaged. They lack commitment and enthusiasm. Yours might be one of those passive-aggressive companies where new strategies fail because people pay lip service to them while waiting for the next shake-up in the org chart.
Cash Flow Is Critical
What is your main objective for your business or for your position? What are you trying to do? How are you trying to do it? Could there be a better way? Are your goals and objectives realistic based on the current situation? What are your assumptions? What if your assumptions are wrong? What would you do then?
Budgets serve as defensive mechanisms against risk, alerting the organization to problems lying ahead by building on the past. The important thing is to stay in the game. If you have losses and let those losses continue, you will eventually run out of cash. It usually happens slowly—you have a line of credit that you have maxed out or can’t pay back. You take longer and longer to pay your bills. You spend a greater percentage of your time stalling creditors and looking for any source of cash.
While there are many theories that explain why companies fail and succeed, they are mostly descriptive, not prescriptive. There is no step-by-step model that prescribes in specific terms how companies can formulate and execute their strategies to obtain high performance.
Your values are the foundation principles of your business. They tell you what you stand for and what you will not stand for. They give you guidance and direction in decision making and in everything you do in your business.
