Managing high growth means you have done many important things well—product development, marketing, and sales—that’s the good news. The bad news is that, at least for the short run, it feels as though the company is running you. Sometimes the best you can do is to enjoy the ride. Understand that it’s probably temporary and leverage the opportunities as best you can.Strategy is visible as coordinated action imposed on a system. When I say strategy is “imposed,” I mean just that. It is an exercise in centralized power, used to overcome the natural workings of a system. This coordination is unnatural in the sense that it would not occur without the hand of strategy.
To understand the appeal of a hybrid strategy, realize that a mid-priced product that distinguishes itself in some way can be more appealing to customers than a cheap generic product. This can be a high-risk strategy because you must invest in both reducing costs (through automation, etc.) and also invest in differentiating your product.
The functional model of organizations is an important reason why so many companies struggle with the gap between strategy and execution. It makes a company good at many things, but great at nothing. When functional boundaries prevail, there is no construct for managing capabilities. It isn’t clear who owns the capabilities, how to track spending on them, or how to connect them to the strategy or to each other.
Driving Force
Don’t keep your budgets and financial projections in a drawer. Use them to chart the implementation of your strategies. There’s no guarantee that careful budgeting and financial analysis will bring the success you want, but without them, failure becomes more likely.Every company needs a strategy, one that will position it to grow over the long term. But charting such a path forward can be challenging, especially if your industry is facing new entrants, frequent disruption, or increased regulation.
In our uncertain world, fundamentals are changing so we need to think about them and whether they are valid in the short or long term. Think how you can deploy the capabilities you have and build new ones you need to defend your competitive position. Add them in layers to create barriers.
The corporate level is the highest and most broad level of the business strategy. It is the business plan which sets the guidelines of what is to be achieved and how the business is expected to achieve it. It sets the mission, vision, and corporate objectives for everyone.
Competition For Preference
Does your industry compete on functionality or emotional appeal? If you compete on emotional appeal, what elements can you strip out to make it functional? If you compete on functionality, what elements can be added to make it emotional?To create strategy in any arena requires a great deal of knowledge about the specifics. There is no substitute for on-the-ground experience. This experience accumulates in the form of associations between situations and “what works” or “what can happen” in those situations.
Almost by definition, a strategy can never actually be fully implemented because everything that you necessarily assumed when formulating it—about customers, technology, regulation, competitors, and so on—is in a constant state of flux. CEOs and their business unit leaders must continuously evolve their strategies if they are to remain relevant and competitive. And if that’s the case, there will always be a gap between where their companies are and what their strategies call for.
Strategy usually begins with an assessment of your industry. Your choice of strategic style should begin there as well. Although many industry factors will play into the strategy you actually formulate, you can narrow down your options by considering just two critical factors: predictability (How far into the future and how accurately can you confidently forecast demand, corporate performance, competitive dynamics, and market expectations?) and malleability (To what extent can you or your competitors influence those factors?).
Strategy Involves Choice
A business strategy is the means by which an organization sets out to achieve its desired objectives. It can simply be described as long-term business planning. Typically a business strategy will cover a period of about 3-5 years (sometimes even longer).In organizations of any size, high-level proximate objectives create goals for lower-level units, which, in turn, create their own proximate objectives, and so on, in a cascade of problem solving at finer and finer levels of detail.
How you set your strategy constrains the kind of strategy you develop. With a clear understanding of the strategic styles available and the conditions under which each is appropriate, more companies can do what we have found that the most successful are already doing—deploying their unique capabilities and resources to better capture the opportunities available to them.
The job of a CEO is overwhelming—so overwhelming, that many CEOs don’t realize that they’ve lost touch with their families, lost friends, and haven’t done anything but work for years. Don’t try to run a company without support. If your family thinks the business is a bad idea altogether, try to get some counseling and talk it through. It’s perfectly understandable that a spouse might be concerned that a business will cost money initially, be risky, and, more importantly, take you away from the family. This isn’t an insignificant concern. Continually work on compromises.
Promote Discussion, Debate And Alignment In Your Business
When they look at their portfolio with an eye toward capabilities fit, many companies realize that some offerings don’t fit their chosen identity, even if the offerings are individually successful. Other companies have the capabilities to do better with these offerings and are benefiting from the resulting advantage. That is why a growing number of companies are divesting businesses that don’t quite match their capabilities system — so that they can release funds to acquire products and services that fit more closely.In business, it has become more and more important for organisations to be both local (or regional) and global, to be centralised in some ways and decentralised in others, to rely on people to be innovative and use their own expertise, but also to collaborate as part of a team, to plan for the long term yet remain responsive and flexible.
Responses from a recent BCG survey of 120 companies around the world in 10 major industry sectors show that executives are well aware of the need to match their strategy-making processes to the specific demands of their competitive environments. Still, the survey found, in practice many rely instead on approaches that are better suited to predictable, stable environments, even when their own environments are known to be highly volatile or mutable.
Digital technology is a way of collecting, storing, and using information, and information is everywhere. In its early stages, it enabled us to do what we did already rather better. Then it enabled us to do it a lot better. Then it enabled us to do things we had never done before. Now the possibilities are exhilarating but also confusing. When people feel confused they look for a way of sorting things out, making sense of them, and deciding what to do. Hence the call for a digital strategy.
Consider The Predictability And Malleability Of Your Industry
Embracing radical change and re-engineering can help to foster innovation. Experience is valuable, but it is not everything. Something may never have been tried before, but this does not mean that it can never succeed. Another way to remove constraints is to make further use of the resources that are available, notably data, IT and the knowledge and experience of others. Moreover, motivation is important in driving innovation, and this means rewarding innovators.Innovations such as production innovations can be achieved at the subsystem level without impacting the company’s overall strategy. An innovation in the production process, for example, may lower a company’s cost structure to reinforce its existing cost leadership strategy without changing the utility proposition of its offering.
Disruptive growth is responding to dramatic change with new business models and new capabilities. You must be sure that you have a genuine right to win in this new venture, and that the circumstances warrant the significant investment involved. True disruption — the kind that merits disruptive growth — is rarer than many business people think.
In developing the business strategy you will agree on the longer term vision and what you want your business to achieve. You may be looking to increase your profitability by x%, to create value in your business for a future sale or keep your business at the size it is now. By working on your strategy and debating the issues you will come to an agreement in your business as to where you want your business to be in the longer term.
Put Your Culture To Work
Strategy from combination involves looking for connections across traditional boundaries, whether by linking a product and a service, two technologies, the upstream and the downstream, or other ingredients. Here, too, the creative strategist must challenge the status quo—this time by thinking not just outside the box but across two or more boxes.The task of a strategic planning team is to produce positions on these factors that deliver value to the organization’s key stakeholders and meet the objectives of the organization. Let’s go back to our seminar list and take one of the responses: “achieve $100 million net revenue.” This is an objective, rather than a strategy. A strategy serves an objective by providing a position on the relevant strategic factors—in this case for customers.
Too often strategists conflate predictability and malleability — thinking that any environment that can be shaped is unpredictable — and thus divide the world of strategic possibilities into only two parts (predictable and immutable or unpredictable and mutable), whereas they ought to consider all four.
Once you have correctly analyzed your environment, not only for the business as a whole but for each of your functions, divisions, and geographic markets, and you have identified which strategic styles should be used, corrected for your own biases, and taken steps to prime your company’s culture so that the appropriate styles can successfully be applied, you will need to monitor your environment and be prepared to adjust as conditions change over time.
Managing Up And Across
To be more productive, organisations require the right people and the right resources in position at the right time. They must also instil a culture that encourages continuous learning and improvement.To understand the roots of high performance, the business literature typically uses the company as the basic unit of analysis. People have marveled at how companies attain strong, profitable growth with a distinguished set of strategic, operational, and organizational characteristics.
A strategic plan provides an opportunity to change an organisation’s nature: its purpose, its activities and even its organisational culture, including values and the ways things are done. It can embrace a set of guiding principles as well as a practical framework for achieving its aims. It also offers a means by which performance can be measured and assessed.
A good strategy defines a critical challenge. What is more, it builds a bridge between that challenge and action, between desire and immediate objectives that lie within grasp. Thus, the objectives a good strategy sets should stand a good chance of being accomplished, given existing resources and competence.
Organize A More Productive Strategy Offsite
Some of the most common values espoused by companies are integrity, quality, customer service, innovation, entrepreneurship, and profitability, among others. Ask yourself: What are your company values? Do you value quality? Do you believe in product or service excellence? Do you believe in taking care of people? Do you believe in market leadership or innovation?Your vision should have several elements: It must be long term, meaningful in a human context, and appeal to a higher purpose. A vision statement is not easy to write in a sentence or two, but writing it will make it clear to you and meaningful to others.
A thriving company is a growing company. It is only through growth that companies can afford to invest in things like technology, the best people and new equipment. The strategic plan should identify in which segments a company will grow and in what proportion, so that the product mix yields a specific net margin result.
Developed by the first-line managers or supervisors, functional level strategy involves decision making at the operational level concerning particular functional areas like marketing, production, human resource, research and development, finance and so on.
Setting The Right Standards
Make a prediction about the future even if it’s likely to be only partially accurate. Your vision of the future should inform the strategic bets you’re placing now.Many management fads come and go, with greater or lesser success. But one management skill is always the most valuable, and that is the ability to develop a clear, workable strategic plan that gives you a competitive advantage in your marketplace.
Dissect your past strategies. Which strategies have worked and which haven’t? Which strategies were supported by your employees and other stakeholders, and which weren’t? How well did you implement previous strategies?
Companies undertaking a differentiation strategy must prove to the customer that they are different (and better) than the competition. A differentiation business strategy is less concerned with price. Your company can command higher prices for products or services because they stand out in some way; they are worth the extra money. Your long-term strategy is to cut costs in the areas that don't contribute to your differentiation, so you can remain cost competitive.
