Eighty percent of your profits come from the 20 percent of products or services that you offer in an excellent fashion, while 80 percent of your business activities will account for only 20 percent of your profits. You must always be studying your business and asking yourself, “What are the 20 percent of my activities that account for 80 percent of the value of all of my activities?”
Buyer value is lifted by raising and creating elements the industry has never offered. Over time, costs are reduced further as scale economies kick in due to the high sales volumes that superior value generates.
If you are a midlevel manager, your boss sets your goals. Or, if you work in an enlightened company, you and your boss negotiate over your goals. In either setting, it is natural to think of strategies as actions designed to accomplish specific goals. However, taking this way of thinking into a top-level position is a mistake.
True agility doesn’t come from pursuing growth wherever it may be located or somehow spotting trends and getting to those markets first. It comes from pursuing opportunities where your capabilities give you what we call the right to win — the ability to compete more effectively than your competitors could in the arenas where you choose to do business.
Think In The Long Term
Successful, dynamic businesses have unifying, purposeful objectives. Less successful businesses have vague descriptions of their solutions and lack any differentiation. If your business is looking to get funding, you have to show your depth of knowledge of your business plan, including reliable market projections and an understanding of the competitive landscape. If you can’t articulate your plan, you’ll have big problems.
If you’re unsure how your products will respond to different markets or just want to test it out, following the export model is a safe option. However, an international strategy does have its drawbacks, which is why many companies use an international strategy to start with before moving to one of the other three strategies. We’ll explain more below.
Organisations must create the conditions for effective information use. Information management is the responsibility of every manager and information responsibility means that managers have to discover what information they need, how that information should be provided, and who will supply it and when.
Always be open to the possibility that you could be doing the wrong thing. Your business model may be obsolete. What seemed like a good decision at one time, in one or more of these areas, is no longer a good decision today.
The Driving Force
It’s one thing to motivate employees and managers, but you also need to have a system of controls. Controls are going to give you the feedback you need about how well your people are actively supporting the strategy.
Strategy involves focus and, therefore, choice. And choice means setting aside some goals in favor of others. When this hard work is not done, weak amorphous strategy is the result.
A price-skimming strategy involves charging high prices for a product, particularly during the introductory phase. A small company will use a price-skimming strategy to quickly recover its production and advertising costs. However, there must be something special about the product for consumers to pay the exorbitant price. An example would be the introduction of a new technology.
Organic growth depends largely on what an organisation is good at and capable of. It is helped by identifying and exploiting synergies across different parts of an organisation’s activities; by structuring the organisation to take advantage of “priority” opportunities; and by creating a culture that is able to spot opportunities when they arise and make the most of them.
Step Up To Your Leadership Responsibilities
At the essence of strategy is identifying how a company can deliver unique value to its customers. In many sectors of the economy, companies are stuck in a sea of sameness. A well-thought-out business strategy should consider how a company can create space from competition in its service offering, pricing model, delivery system and more.
Most companies adapt incrementally and somewhat passively as events unfold. Whether it’s the emergence of new technologies or major regulatory changes, managers tend to focus on projecting the trend itself. That is, they ask in which direction a technology will evolve, how it will be adopted, whether it will become scalable. They pace their own actions to keep up with the development of the trends they’re tracking.
Sales decisions are tough and unforgiving, as one wrong move can easily hand the initiative to competitors. Moreover, customers’ perceptions, once formed, can be difficult to alter. Decisions should be informed by an understanding of and feel for how customers will react to a proposition, a commitment to service and a focus on profitability.
Good strategy grows out of an independent and careful assessment of the situation, harnessing individual insight to carefully crafted purpose. Bad strategy follows the crowd, substituting popular slogans for insights.
Define It Qualitatively
New technologies are a rich source of combinatorial possibilities. AI and blockchain come together naturally to protect the privacy of the large amounts of personal data needed to train algorithms in health care and other sensitive areas. Blockchain and the internet of things come together in the form of sensors and secure data in decentralized applications such as food supply chains, transportation systems, and smart homes, with automated insurance included in smart contracts.
Ask really successful people and you’ll find that most have gone to the edge of personal crisis. It’s what they learned about themselves during those critical times that made it all worthwhile. Have you been tested in the past? Do you know you will be able to make it because you’ve risen to the challenge before?
A business strategy is the backbone of the business as it is the roadmap which leads to the desired goals. Any fault in this roadmap can result in the business getting lost in the crowd of overwhelming competitors.
Digital technology and the more specific technologies to which it gives rise fundamentally change the sources of customer value and the cost of delivering it. The way to address digital is to think through and lay out all the fundamental assumptions you have about how your company works and ask yourself if they are still valid. And that’s what strategy has always been about.
Be Different From Your Competitors
While you might have defined your business through particular products or services in the past, don’t limit your identity to that definition. Products and services may change. Your company may well evolve to transcend the current limits of your sector or category, enabling you to move into new enterprises without losing the qualities that set you apart.
Any coherent strategy pushes resources toward some ends and away from others. These are the inevitable consequences of scarcity and change. Yet this channeling of resources away from traditional uses is fraught with pain and difficulty.
Companies become coherent by making choices about who they are. They define and develop a value proposition that distinguishes them from other companies, and identify the few capabilities that will enable them to deliver on this way to play more effectively than anyone else. They build and expand their portfolio of products and services, always in line with their distinctive capabilities.
A good strategy defines a critical challenge. What is more, it builds a bridge between that challenge and action, between desire and immediate objectives that lie within grasp. Thus, the objectives a good strategy sets should stand a good chance of being accomplished, given existing resources and competence.
Frameworks Work Until Suddenly They Don’t
Many strategic planners and senior executives assume that if the strategy is logical then people will figure out what to do and don’t build capabilities development into their plans at all. And yes, every organization has people who are highly adaptable, learn quickly, and can operate in this mode. Unfortunately, they often comprise a small group, and leaders end up over-relying on these individuals to tackle challenging execution assignments.
Business strategies are separate to business models, which are the methods used to generate sales and growth within a business. Examples of business models include direct sales, subscriptions, and franchises.
Most large companies are hotbeds of execution. Everywhere you go, you see people installing enterprise resource planning (ERP), implementing processes to support digital marketing, or redesigning parts of the supply chain. But when you look more closely, you often see that this activity is not aligned with the company’s strategic intent.
While there are many theories that explain why companies fail and succeed, they are mostly descriptive, not prescriptive. There is no step-by-step model that prescribes in specific terms how companies can formulate and execute their strategies to obtain high performance.
Bold And Unafraid
If you can’t shape your future, then you run the risk of falling behind competitors that do, or worse, being disrupted by them. In many industries, supercompetitors are emerging. They are continually improving their capabilities, anticipating customer needs, and staking out a clear part of the market to control. You might lose the opportunity to become one of them and thereafter be dependent on larger, coherent players in your industry.
Frequently recurring problems may be several different problems, all linked and with many causes. In such circumstances, Pareto analysis can be useful in organising the data so that the most significant factors are clearly illustrated. This is based upon the 80–20 Pareto principle: that 80% of problems are caused by 20% of possible factors. To tackle a problem, therefore, concentrate on the troublemaking 20%.
The functional model of organizations is an important reason why so many companies struggle with the gap between strategy and execution. It makes a company good at many things, but great at nothing. When functional boundaries prevail, there is no construct for managing capabilities. It isn’t clear who owns the capabilities, how to track spending on them, or how to connect them to the strategy or to each other.
In some industries the status quo has dictated highly bundled, expensive products or services. Unbundling them is another way to build a contrast strategy. Various segments of the market may prefer to get differing subsets of the bundle at better prices. Challengers’ unbundling of the status quo has been facilitated by the inter net in one industry after another: Music, TV, and education are leading examples. Incumbents have to make major internal changes to compete with unbundlers, rendering this approach especially effective.
Grab The Offensive
Scenario planning works because it looks beyond current assignments, facts and forecasts. It allows discussions to be more uninhibited and it creates the conditions for a genuinely effective shared sense of purpose to evolve. This should mean that the strategic decisions reached through scenario planning have widespread support.
The most common organizational solution is the cross-functional team: a committee of people drawn from the relevant departments to solve particular problems. Unfortunately, many cross-functional teams fall far short of delivering effective and efficient solutions. They rarely have the time they need to resolve their different ways of thinking. They are also limited by their conflicting functional priorities and sometimes by a lack of clear accountability.
An organization of some size and age rests on layer upon layer of impacted knowledge and experience, encapsulated in routines—the “way things are done.” These routines not only limit action to the familiar, they also filter and shape managers’ perceptions of issues. An organization’s standard routines and methods act to preserve old ways of categorizing and processing information.
Even in the face of adversity, it helps to maintain a “can-do” attitude. This is not to say that decisions should be treated lightly, but a positive mental attitude is an important source of strength and advantage. Behaviours to avoid in decision-making include procrastination or panic. Instead, adopting a calm, positive and appropriate approach that displays the right qualities at the right moment (such as urgency, caution, toughness and flexibility) increases the likelihood of success considerably. Always face up to problems. Never ignore them in the hope that they will go away.
Compensate Fairly And Well
Revenue forecasts are much more difficult to determine with accuracy than expense budgets. You might be successful forecasting an increase in revenue as 20 percent from the prior year, but you lose the importance of the process. Instead, look at trends in your business and outside your business and take a hard look at what will be different this year.
Intellectual capital is a combination of human capital – the brains, skills, insights and potential of those in an organisation – and structural capital – things like the processes wrapped up in customers, processes, databases, brands and systems. It is the ability to transform knowledge and intangible assets into wealth-creating resources, by multiplying human capital with structural capital. This is the intellectual capital multiplier effect.
Because they so readily support each other and are completely dedicated and loyal to the company, employees in a united company form a “fighting force” that gives them a tremendous advantage over competitors in their markets. Along with high levels of teamwork, they are fully engaged in their work. As a result, they are more creative and innovative. They have higher morale and they get along better with each other. They have a greater esprit de corps.
Business leaders must ensure that they and their senior management teams apply the appropriate thinking processes. Traditionally managers all too often try to apply an ‘operational’ approach to problem solving and as a result are likely to constrain their thinking and limit their impact.
