Strategy can shape structure in an organization’s favor to create new market space. It is based on the view that market boundaries and industry structure are not given and can be reconstructed by the actions and beliefs of industry players.
In organizations of any size, high-level proximate objectives create goals for lower-level units, which, in turn, create their own proximate objectives, and so on, in a cascade of problem solving at finer and finer levels of detail.
The ability to focus single-mindedly on one thing at a time was absolutely essential to success in a world of ceaseless activity and turbulence, constant and never-ending distractions, and so many demands for the attention of each person. Focus is the key.
What makes your customers happy? Why do your best customers keep coming back? What do they like most about what you do for them? Understanding your number one area of customer satisfaction is key. Be brutally honest and also look at what your customers don’t like. What’s the number one reason for customer complaints? What are you not offering that sends customers and potential customers to your competitors?

Tere is no single approach tostrategic decision-making to fit every situation, organisation or person. There are, however, broad truths and techniques for strategic decision-makers.
If your strategy is to be a specialist company, making something for a certain type of customer, or if you have a geographic focus, then you probably want to be decentralized into different business units. But you still need to coordinate across your decentralized units.
Companies become coherent by making choices about who they are. They define and develop a value proposition that distinguishes them from other companies, and identify the few capabilities that will enable them to deliver on this way to play more effectively than anyone else. They build and expand their portfolio of products and services, always in line with their distinctive capabilities.
Managing high growth means you have done many important things well—product development, marketing, and sales—that’s the good news. The bad news is that, at least for the short run, it feels as though the company is running you. Sometimes the best you can do is to enjoy the ride. Understand that it’s probably temporary and leverage the opportunities as best you can.
Step Up To Your Leadership Responsibilities
Desperation in a time of crisis triggers a change of attitude. A company could be in the midst of decline, facing imminent failure, or even confronting bankruptcy, and everyone knows it. The only possible responses are fight or flight — either build the capabilities the company will need for the long term while stanching the bleeding in the short run, or look for a niche where the company can defensively survive a while longer.
Because they so readily support each other and are completely dedicated and loyal to the company, employees in a united company form a “fighting force” that gives them a tremendous advantage over competitors in their markets. Along with high levels of teamwork, they are fully engaged in their work. As a result, they are more creative and innovative. They have higher morale and they get along better with each other. They have a greater esprit de corps.
Business decisions that are based on techniques such as price/earnings ratios or growth in profits are inadequate, because it is possible to make decisions which improve these measures in the short-term, such as reducing training or research expenditure, but which reduce the long-term value of the business.
A repeatable formula is one of the most powerful elements of the adjacency strategy. Nike moved into one sport, then another, then another, always following the same pattern. The repeatable formula in most cases is built on insights into customers that can be applied to different products or customer segments. These insights include understanding and evaluating the cost and profit economics of customers, purchasing related to life cycle events, and share-of-wallet opportunities.
Central Concepts In Strategic Planning
Before diving into strategy and writing your strategic plan, thoughtfully consider who your strategy serves—and what you’d like from these individuals in return. By identifying your stakeholders, you can define a clearer strategy and objectives for your organization, so you can get the buy-in and support your plans deserve.
Budget according to what actual expenses have been in the past, but be proactive as well. Determine a reasonable amount to spend on office supplies and budget accordingly. You can establish other benchmarks by comparing your expenses with other companies in your industry. If you belong to a trade group, find out how other members have done relative to their projections. Have they come in over or under their projections? Did they miss or exceed the mark by less than 5 percent—or by more than 10? Try to find out how specific competitors have done. If all else fails, find out how businesses in your region do in general.
Having a capabilities-oriented structure (a chief capability officer) can make it easier to balance explicit knowledge (centralized codification) and tacit knowledge (decentralized creativity). Whatever the structure, there needs to be a process for continually improving the work of your distinctive capabilities. People need to feel free to comment on the recipes, routines, and other standardized practices they are following. They need to know that their comments will be heard, and that the recipes and routines will rapidly be adjusted if the suggestions are right.
Good strategy grows out of an independent and careful assessment of the situation, harnessing individual insight to carefully crafted purpose. Bad strategy follows the crowd, substituting popular slogans for insights.

Different markets and products will have a different relationship between the key factors of market share, size and growth. It is important to understand these relationships, and how they are changing over time, as part of the input to business development planning.
Create a blueprint that defines your most distinctive capabilities. Build and refine them, and then bring them to scale across your enterprise. These capabilities are complex and highly cross-functional combinations of processes, tools, knowledge, skills, and organization—all put in place to reliably and consistently deliver a particular outcome.

The goal of your business is not to sell lots of products, but to make money. If you’re losing money on every product you sell, selling more products only means you’re losing more money.
Ideas are no respecters of status or salary. It may be true that in certain industries senior people have the best ideas, and this is probably a reflection of their experience or confidence. However, excellent ideas can be found in unexpected places: junior members of staff, competitors, other industries or historical legend.
