A defensive business strategy, meanwhile, protects an organisation from its competitors. Other companies have the capabilities to do better with these offerings and are benefiting from the resulting advantage. That is why a growing number of companies are divesting businesses that don’t quite match their capabilities system — so that they can release funds to acquire products and services that fit more closely.
Change management is an important skill in today’s business world, where strategy-formulation initiatives, reorganizations, and audacious goals are increasingly the norm. If you lead your team through change successfully — at any level—you’ll increase the group’s productivity and deliver new benefits to your organization.
Every great strategy has focus, and a company’s strategic profile, or value curve, should clearly show it. Investing across the board and lettin competitors’ moves set their agendas results in costly business models.
Recognize Who Your Stakeholders Are
Problem-solving skills and processes, designed to prevent or overcome difficulties, should be improved during stable periods. If techniques have to be developed in the middle of a problem, then the process will become complex, distracted and overly experimental, making it harder to succeed. It is essential that solutions are practical and attainable within the organisation’s resources, otherwise they are unlikely to work and may lead to additional problems.
Product-development decisions will take into account market trends, competitors, customer needs and the size – and priority – of available opportunities. Factors internal to the organisation will include strategic goals and the long-term positioning of the business, the strength of the business’s reputation and product portfolio, and the cash available for developing new products or product extensions.
Distinctive capabilities are expensive. They involve significant fixed costs and enormous managerial attention. To unlock the potential value from your investment in them, you must focus on only a few, and instill them throughout your enterprise, everywhere you do business.
Small-business leaders must be smarter and stealthier than their larger, better-established adversaries. They’ll fail if they try to match the big players tool for tool and move for move. And they’ll wither on the vine if they just attempt to weather storms. This is particularly true in competitive industries with small and shrinking margins.
Central Concepts In Strategic Planning
Extending a competitive advantage requires looking away from products, buyers, and competitors and looking instead at the special skills and resources that underlie a competitive advantage. In other words, Build on your strengths.
Divestment strategy means that you have to get rid of yesterday before you can go on to tomorrow. What are you going to get out of, cut back on, remove, or eliminate altogether? One of the basic rules in strategic thinking is to never go into something new until you have gotten rid of something old. Never expand into a new area until you have divested yourself of something in an older area.
Tere is no single approach tostrategic decision-making to fit every situation, organisation or person. There are, however, broad truths and techniques for strategic decision-makers.
Bad strategy is long on goals and short on policy or action. It assumes that goals are all you need. It puts forward strategic objectives that are incoherent and, sometimes, totally impracticable. It uses high-sounding words and phrases to hide these failings.
The Principle Of Surprise
To create strategy in any arena requires a great deal of knowledge about the specifics. There is no substitute for on-the-ground experience. This experience accumulates in the form of associations between situations and “what works” or “what can happen” in those situations.
Analyze your products and services. Which are selling well? Which are the most profitable? Which are selling poorly? On which products are you losing money? One of the traps that many companies fall into is to continue to sell popular products or services on which they’re losing money. The goal of your business is not to sell lots of products, but to make money. If you’re losing money on every product you sell, selling more products only means you’re losing more money.
If you asked your employees, “How do we create value for our customers?” would you get a clear answer? And would different people within your company hold the same view? This question — how do you create value? — is the most fundamental inquiry about strategy that anyone could ask. Instead, many people think strategy has to do with choosing a direction: where are we going to grow next?
There is a large industry of consultants and book writers who are willing to provide instruction on the delicate differences between missions, visions, strategies, initiatives, and priorities. From small boutiques to the large IT-based firms trying to break into strategy work, consultants have found that template-style strategy frees them from the onerous work of analyzing the true challenges and opportunities faced by the client.
Court The Uncommitted
A characteristic of successful decision-makers is their commitment and enthusiasm. These virtues usually engender support as people generally respond well to the infectious nature of enthusiasm, provided it is not overwhelming or inappropriate. People also like to help, and enthusiasm often provides an opening for help and support to be offered.
Bad strategy tends to skip over pesky details such as problems. It ignores the power of choice and focus, trying instead to accommodate a multitude of conflicting demands and interests. Like a quarterback whose only advice to teammates is “Let’s win,” bad strategy covers up its failure to guide by embracing the language of broad goals, ambition, vision, and values.
To achieve the best possible understanding of market issues, there must be an organisational structure, climate and practical process allowing everyone to share their knowledge of customers and to use these insights to improve customer service. Customer focus is not for the few, it is an essential prerequisite for everyone.
Many expenses or investments of time or money in business are sunk costs. They are gone forever. The problem occurs when people continue to “throw good money after bad.” They continue to invest time, money, and resources in a product, service, or area of activity in an effort to somehow recoup the amount they have already invested. But this is not possible. The money, time, or emotion is gone forever. It is a sunk cost.
Face The Brutal Facts
A business strategy is the backbone of the business as it is the roadmap which leads to the desired goals. Any fault in this roadmap can result in the business getting lost in the crowd of overwhelming competitors.
Business strategy is more of an art than a science. In short, a business strategy starts with a series of assumptions about how the business world looks in a certain period of time and for a certain target of people.
Successful, dynamic businesses have unifying, purposeful objectives. Less successful businesses have vague descriptions of their solutions and lack any differentiation. If your business is looking to get funding, you have to show your depth of knowledge of your business plan, including reliable market projections and an understanding of the competitive landscape. If you can’t articulate your plan, you’ll have big problems.
Zero-Based thinking is one of the most powerful thinking tools you can use in strategic planning and throughout your career. The concept comes from zero-based accounting, where you draw a line under each item at the end of each accounting period and ask, “Rather than determining how much more or less we should spend in this area, should we be spending money in this area at all?”
Reconstruct Market Boundaries
You need someone who can come in and be a facilitator of the strategic planning process. This person will take the time to fully understand your company, your people, your markets, your competition, and the situation you are facing in your business today.
Admitting that you have both strengths and weaknesses in any area is an important step forward. Deciding to withdraw from or abandon a market where you cannot achieve victory is often the most intelligent strategic decision of all.
Implementing a strategy consists of all the decisions and activities required to put the two sets of strategic choices into effect. If the corporation has the capabilities, enterprise advantage, and business portfolio it wants, its strategy is implemented. If the unit has the customers, value proposition, and skills it has chosen to have, its strategy is also fully implemented.
Put boundaries in place. If executives on your team are endlessly asking for more information, ask questions like, “How much do we need to know before we can make a good decision here?” or “What would it take for you to have 80% confidence in this path?” or “What is our window for making this decision?” By calling attention to the indecisiveness and helping your teammates get more comfortable with acting in the absence of complete information, you are more likely to get traction to move beyond the status quo.
Key Financial Indicators
It’s hard to overstress the importance of communication. Know whom you’re talking to and make sure that they understand and appreciate the knowledge that they are receiving. Sometimes, technical issues are not fully explained. Other times, it can be a cultural problem.
Carefully evaluate the options of "build versus buy" for the products/services that you plan to offer your customers. Sometimes, it might be cheaper to buy part of the products or solutions that are already available or outsource to a third-party vendor to save some cost of producing your goods/services and getting them out in the market.
A growing number of long-standing innovation groups, for example, bring together disparate functional skills (typically R&D, marketing, customer insights, and IT) to facilitate the launch of new products or services. Some of these teams are relatively informal, whereas others involve major shifts to the organizational structure.
It looks as if Amazon and the platform giants like Google and Facebook keep changing strategy because they use the massive amounts of cash they generate to innovate, bringing out new products and services every year. Innovation is easily confused with a change in strategic direction, and sometimes it does indeed trigger such a change.
Creating Your Vision
Make a prediction about the future even if it’s likely to be only partially accurate. Your vision of the future should inform the strategic bets you’re placing now.
When a company’s value curve converges with its competitors, it signals that a company is likely caught within the competition-based of bloody competition. A company’s explicit or implicit strategy tends to be trying to outdo its competition on the basis of cost or quality. This signals slow growth unless, by the grace of luck, the company benefits from being in an industry that is growing on its own accord. This growth is not due to a company’s strategy, however, but to luck.
Companies can think long term and still be nimble. For example, a critical component of strategy is an external forces analysis. Companies should be evaluating long-term external forces, and adapting based on new information (meeting regularly-perhaps quarterly) to pivot.
In business, it has become more and more important for organisations to be both local (or regional) and global, to be centralised in some ways and decentralised in others, to rely on people to be innovative and use their own expertise, but also to collaborate as part of a team, to plan for the long term yet remain responsive and flexible.
