It also helps to provide guidance on project prioritization and other activities within your organization. Allocate and optimize resources, and make profits that generate above-average returns.
Individual companies in an industry often target different customer segments — for example, large versus small customers. But an industry typically converges on a single buyer group. The pharmaceutical industry, for example, focuses overridingly on influencers: doctors. The office equipment industry focuses heavily on purchasers: corporate purchasing departments.
Being thoughtful about metrics is helpful. Although companies put a great deal of energy into making predictions year after year, it’s surprising how rarely they check to see if the predictions they made in the prior year actually panned out. We suggest regularly reviewing the accuracy of your forecasts and also objectively gauging predictability by tracking how often and to what extent companies in your industry change relative position in terms of revenue, profitability, and other performance measures.

Seek out new growth opportunities in your existing core market, as currently defined, and among your existing customers. These opportunities often include major growth prospects unexploited by anyone to date. Amazon’s Prime membership offering is a good example. The company didn’t change any of the products it sells, but offered free two-day shipping on all purchases in return for an annual fixed fee. This offering made powerful use of the company’s distinctive supply-chain capabilities, generating both fixed-stream revenue and customer loyalty at once.

You may think of your company as having a standard, nondescript business culture, just like everyone else’s, but it too is unique. It has come to life over time through the accumulation of many factors: the background of your company’s founders and key leaders, its geographic roots, its prominent functions, its history of mergers and acquisitions, and its structural constraints. Your company’s culture is unlike any other, and that distinction is a strength.
The concept of positioning relates to how a product is perceived by customers relative to its competitors. It originated in the advertising industry as a way of identifying those attributes of a product that should be placed in the buyer’s consciousness. For example, a product may be positioned as inexpensive, innovative, old fashioned, prestigious, high quality or any of a multitude of other attributes. Positioning influences attitudes to and perceptions of a product or company brand, rather than changing the product itself. The actions within the business strategy should be coherent. That is, the resource deployments, policies, and maneuvers that are undertaken should be consistent and coordinated. The coordination of action provides the most basic source of leverage or advantage available in strategy.
When your company is coherent, you don’t have to struggle to overcome the strategy-to-execution gap. There is no gap. All your products and services are supported by the same group of distinctive capabilities, serving the same value proposition. Your strategy is thus inherently executable. Your growth is supported by the capabilities you already have, augmented by those you know you can build.
In the real world, a lot of time and resources are spent on defining the problem. Classic case studies at business school assume in most scenarios that the problem is known and the solution needs to be found. In the real world, the problem is unknown, the situation is highly ambiguous, and the most difficult part is making the decision that might solve that same problem you’re trying to figure out.
Once your business strategy is finalized, share it with employees in your organization to provide them with guidance and reasoning on the initiatives that will be carried out within the company. Explain how it relates to them and to the firm. Additionally, prepare a separate plan to share with your external stakeholders, like investors, partners, suppliers, industry analysts and your customers. Let them know what you are doing, why you are doing it and how it affects the company’s forecast in generating revenues and impacting shareholders' value.

The concept comes from zero-based accounting, where you draw a line under each item at the end of each accounting period and ask, “Rather than determining how much more or less we should spend in this area, should we be spending money in this area at all?”
Many writers on strategy seem to suggest that the more dynamic the situation, the farther ahead a leader must look. This is illogical. The more dynamic the situation, the poorer your foresight will be. Therefore, the more uncertain and dynamic the situation, the more proximate a strategic objective must be.
To develop a business strategy you will need to consider the strengths, weaknesses, opportunities and threats associated with your business and understand the external business environment, your competitors and the market you are in. This will all put your business in a much better place to move forward.
At the heart of the blue ocean strategy is “value innovation,” which is described as the “simultaneous pursuit of differentiation and low cost.” Differentiation is what customers want; value, in the customer’s eyes, is the “utility” of the product minus its price. Low cost is what companies want; value for companies is the price minus the cost to make the product.
Operating In Many Modes
Strategic planning is not a passive activity. Strategic planning is the process of thinking through the action steps that you are going to take to achieve your goals and objectives.
There is no universal or one-size-fits-all prescription for a winning business. But corporate leaders today seem to agree that strategic alignment is high on the list. Strategic alignment means that all elements of a business—including the market strategy and the way the company itself is organized — are arranged in such a way as to best support the fulfillment of its longterm purpose.
To maintain strategic alignment, a company’s people, culture, structure, and processes have to flex and change as the strategy itself shifts. The symptoms of poor alignment are often obvious, especially to those who work in the company, but also to customers who do not experience the service they expect from a company’s branding and advertising.
One of the most important characteristics of a superior workforce is that all employees remain employable. This means that you employ only those people whom your competitors would want to hire if they could. It should be a goal of your human resource planning to seek state-of-theart employees. Employees should know that you expect excellence from them and that they probably will need to invest in themselves through outside training to keep their end of this bargain.
Transcending Functional Boundaries
Market research and market sensing are important in providing an in-depth awareness of the market and informing issues relating to product development, pricing, marketing channels and sales techniques. Getting the product offer right is also essential. This means ensuring that the whole package, from product attributes and benefits to packaging, pricing and intangibles such as reliability and service, is based on an understanding of market conditions, customer needs and competitiveness. Sales forecasting tests the viability of the venture and can be used to check that there is an ability to meet demand.
Strategy is part art and part science; a heuristic, not an algorithm. As with most heuristics, you can learn the categories to think about: Pay attention to customers, to competitors, to capabilities, to elements of industry evolution. But there isn’t a learnable formula about how to put them together in any given choice context.
It’s essential to think about who your stakeholders are before diving into strategy discussions. But simply identifying these groups or individuals is not enough. You must also think carefully about their wants and needs—as well as your own—to have a better understanding of how they align with your potential strategy.
While an objective is defined clearly in the business plan, the strategy answers all the whats, whys, whos, wheres, whens, & hows of the fulfilling that objective. Here are the key components of a business strategy.
Turning Vision Into Action
Once you gain a facility with the structure and fundamentals of a good strategy, you will develop the parallel ability to detect the presence of bad strategy. Just as you do not need to be a director to detect a bad movie, you do not need economics, finance, or any other abstruse special knowledge to distinguish between good and bad strategy.
Even when things are going well, you have to be absolutely dedicated to decreasing costs. It is not something you have to do when things are difficult, it is something you have to do all the time and everywhere. Also, it is easier to reduce costs relatively and improve margins when you have a growth strategy, because you gain maximum efficiency from fixed costs.
Distinctive capabilities are expensive. They involve significant fixed costs and enormous managerial attention. To unlock the potential value from your investment in them, you must focus on only a few, and instill them throughout your enterprise, everywhere you do business.
The capabilities system of your company — the capabilities you already have and those which you know you can build, buy, or borrow (through joint ventures) — should help determine your value proposition. Your value proposition is a promise. You’ll need a distinctive capabilities system to keep it. You should only adopt a value proposition that you’ll be able to deliver.
Shape Your Future
In the broadest sense, a company competes not only with the other firms in its own industry but also with companies in those other industries that produce alternative products or services. Alternatives are broader than substitutes. Products or services that have different forms but offer the same functionality or core utility are often substitutes for each other. On the other hand, alternatives include products or services that have different functions and forms but the same purpose.
In companies, an outside-in perspective can help shape an honest view of your organization’s strengths (and weaknesses). Customers can be a great source for this. Forming a strategic advisory council is another option.
Even companies operating with models that favor global standardization over local responsiveness have to invest in localization and translation to be successful. That’s because regardless of the level of local responsiveness, your customers in foreign markets expect to interact with you in their language.
The key to strategy is that it’s the positioning of one business against others—GM against Ford and Toyota, for example. What exactly is positioning? It’s placement on the strategic factors relevant to each key stakeholder group.
