Key insights into business opportunities arise from business insights into how the trend will change value to customers and impact the company’s business model. By looking across time — from the value a market delivers today to the value it might deliver tomorrow — managers can actively shape their future and lay claim to a new opportunity.
Track the costs and benefits associated with each value proposition, including the investment necessary to complete the initiatives required to fill the capability gaps you’ve identified. Use this information to create a profit model to manage the inevitable trade-offs among your stakeholder groups. You may not be able to afford all the things you would like to do, but the profit model becomes the means for managing competing interests and the returns provided to each stakeholder group—the output being your financial returns (which are central to the value proposition to shareholders).
Local responsiveness refers to how companies serve a specific market’s needs — essentially, how much do they change from market to market? This isn’t just about translating the website or mobile app into a different language, but about the entire customer experience, from payment processes to imagery and product choices or specifications.
Strategy involves focus and, therefore, choice. And choice means setting aside some goals in favor of others. When this hard work is not done, weak amorphous strategy is the result.

Pressure-Test Your Strategy

The first natural advantage of good strategy arises because other organizations often don’t have one. And because they don’t expect you to have one, either. A good strategy has coherence, coordinating actions, policies, and resources so as to accomplish an important end. Many organizations, most of the time, don’t have this. Instead, they have multiple goals and initiatives that symbolize progress, but no coherent approach to accomplishing that progress other than “spend more and try harder.”
Pooled interdependence is the lowest level of interdependence. There’s little coordination. Units are self-contained and self-directed. Sequential interdependence requires a little more coordination and cooperation because what happens in one unit then affects another unit. Reciprocal interdependence is the highest level of connection and cooperation. Every unit interacts and depends on other units.
To model revenue, start by predicting customers’ choices rather than deciding what the company wants to do. When creating strategies and budgets, assume a greater range of error for revenue than for costs. Whereas costs might have an error range of plus or minus 5%, for example, a realistic error range for revenue might be plus or minus 20%.
Today, we live in a world where we have to specialize and do a few things exceptionally well. Your chosen area of specialization largely determines the future of your business. You can specialize in a product or service, a customer segment, or a market area. When you specialize in a product or service area, your specialization is easy to describe.

Invest In People

The vulnerability of profits to increasing costs can be monitored by dividing fixed expenditure (for example, fixed overhead costs such as premises or salaries) by total expenditure. This identifies where costs are changing and which costs are causing fluctuations in profitability over time.
If you’re not striving toward the end goal, you’re likely to veer off the path. If you want your team to fully invest in your social strategy — and you need the support of your entire team – you’ll need to communicate your vision with clarity and passion.
A long planning document may feel rigorous, but the longer it is, the more it will distract you from the harder strategic work of finding ways to acquire and retain customers. Listing a bunch of things that the company plans to do is not the same as creating a strategy.
For you to succeed in business, you must be proactive. You must go on the attack. You must practice the “continuous offensive” of the successful general. You must be continually moving forward with new products, new services, new processes, and new ways of doing business.

Discussing Strategy Across Cultures

Strategy is the process of deciding how to best position the organization in its competitive environment in order to achieve and sustain competitive advantage, profitably. Strategy is formed at both corporate level (what industries/markets should we operate in) and business unit level (in what segments should we compete – and how).
Employees are changing their attitudes to work, and the nature of loyalty and duty in society is changing. The impact on strategic decisions requires an understanding of the forces driving these trends and an acceptance of the responsibilities and priorities that emerge.
The functional level strategies are set by different departments of the units. The departments include but are not limited to marketing, sales, operations, finance, CRM etc. These functional level strategies are limited to day to day actions and decisions needed to deliver unit level and corporate level strategies, maintaining relationships between different departments, and fulfilling functional goals.
Once you gain a facility with the structure and fundamentals of a good strategy, you will develop the parallel ability to detect the presence of bad strategy. Just as you do not need to be a director to detect a bad movie, you do not need economics, finance, or any other abstruse special knowledge to distinguish between good and bad strategy.

Turning Vision Into Action

What capabilities do your enterprise-level leaders require to be effective at aligning your company to ensure it is fit for its purpose? Leaders I’ve worked with who take on the challenge of strategic alignment describe themselves as needing to be “multi-everything” in outlook and ability.
In business, it has become more and more important for organisations to be both local (or regional) and global, to be centralised in some ways and decentralised in others, to rely on people to be innovative and use their own expertise, but also to collaborate as part of a team, to plan for the long term yet remain responsive and flexible.
People normally think of strategy in terms of action — a strategy is what an organization does. But strategy also embodies an approach to overcoming some difficulty. Identifying the difficulties and obstacles will give you a much clearer picture of the pattern of existing and possible strategies. Even more important, you will gain access to how changes in some factors may radically alter the mix of efficacious strategies. To gain this change in perspective, shift your attention from what is being done to why it is being done, from the directions chosen to the problems that these choices address.
All industries are subject to external trends that affect their businesses over time. Think of the rapid rise of the cloud or the global movement toward protecting the environment. Looking at these trends with the right perspective can show you how to create business opportunities.

The Right Person For The Job

An anomaly is a fact that doesn’t fit received wisdom. To a certain kind of mind, an anomaly is an annoying blemish on the perfect skin of explanation. But to others, an anomaly marks an opportunity to learn something, perhaps something very valuable. In science, anomalies are the frontier, where the action is.
The capabilities system of your company — the capabilities you already have and those which you know you can build, buy, or borrow (through joint ventures) — should help determine your value proposition. Your value proposition is a promise. You’ll need a distinctive capabilities system to keep it. You should only adopt a value proposition that you’ll be able to deliver.
Scenario planning helps provide a better understanding of how different factors affecting a business effect each other. It can reveal linkages between apparently unrelated factors and, most importantly, it can provide greater insight into the forces shaping the future, delivering real competitive advantage.
Quality and reliability must be defined in terms of the customer (externally) and projected back (internally) to determine their impact on product development and operations. Internal quality benchmarks, as useful as they can be in monitoring operations, don’t play as vital a role in developing a mission statement as do customer needs and wants. You have to consider the level and meaning of quality and reliability appropriate to the desired competitive position in the marketplace.

Concentrate On What You Do Well

Where your company can go in the market — what products and services you can offer and to whom — is a function of who you are and what you do exceptionally well. Only when you understand your company’s capabilities can you understand where you can expect to win, why you would win there, and what else you must do to enhance your capability system to capture a winning position.
Recruiting and hiring are often done in haste, leaving the company to repent in the long run. To counteract this tendency, set up your hiring process at a time when more rational heads prevail, and make it difficult, if not impossible, to hire unless the process is completed. Today, there’s a reason to be concerned about negligent hiring. Negligent hiring means you and your company can be sued if one of your hires injures other employees, especially if you could have foreseen a problem but did not do a thorough check of the new employee before hiring.
Strategy is visible as coordinated action imposed on a system. When I say strategy is “imposed,” I mean just that. It is an exercise in centralized power, used to overcome the natural workings of a system. This coordination is unnatural in the sense that it would not occur without the hand of strategy.
When everyone in an enterprise is working together toward the same goal, they tend to strongly identify with each other. People think, “We’re all jointly responsible for fulfilling the goals we’ve set, or we will let each other down.” A differentiated capabilities system depends on this quality. People have to recognize one another’s contributions and how they can rely on these contributions, or they will be vulnerable themselves.

Assessment Of Competition

Each key stakeholder group is taken in turn to work out what an organization wants from it (an objective) and what the key stakeholder wants from it (strategic factors)—for example, customers want effective performance on factors such as price and customer service. The strategic planning team must then decide on the organization’s position on these factors (strategy). This will be conditioned, of course, by customer research. Having done this, key stakeholder by key stakeholder, the next step is to ensure congruence—a fit between employee relations and customer relations, customer relations and supplier relations, and so on—in system design.
Untapped value is often hidden in complementary products and services. The key is to define the total solution buyers seek when they choose a product or service. A simple way to do so is to think about what happens before, during, and after your product is used.
An organization creates pools of proprietary functional knowledge by actively exploring its chosen arena in a process called scientific empiricism. Good strategy rests on a hard-won base of such knowledge, and any new strategy presents the opportunity to generate it. A new strategy is, in the language of science, a hypothesis, and its implementation is an experiment. As results appear, good leaders learn more about what does and doesn’t work and adjust their strategies accordingly.
Before diving into strategy and writing your strategic plan, thoughtfully consider who your strategy serves—and what you’d like from these individuals in return. By identifying your stakeholders, you can define a clearer strategy and objectives for your organization, so you can get the buy-in and support your plans deserve.

Motivating Stakeholders

By far the easiest thing to do is to see the future as so unpredictable and uncertain that you should keep all your options open and avoid choice-making entirely. The irony, of course, is that not choosing is every bit as much a choice, and every bit as impactful, as choosing to choose.
For a commercial enterprise, knowledge of its actual and potential customers informs a wide range of decisions. But markets and the customers that comprise them are constantly subject to change. Thus leaders need to understand where, how, when and why developments are occurring in order to ensure that the decisions they make are not wrong or undermined by changing circumstances.
Profits aren’t everything in business; in fact, your vision statement probably says nothing about profits. However, without profits and their conversion to cash, no business survives long enough to reach its goals. Fittingly, therefore, almost everything in budgeting stems from the simple formula for determining profit: revenue minus expenses. This formula drives business. Profit ultimately defines performance, in other words. Everything else is elaboration.
Vision statements are concerned with the long term, but the strategic planning process must provide objectives that are attainable within a time frame of 1–5 years. Without short-term goals to aim for, it is difficult to maintain momentum and motivation.

Face The Brutal Facts

Customers can scarcely imagine how to create uncontested market space. Their insight also tends toward the familiar “offer me more for less.” And what customers typically want “more” of are those product and service features that the industry currently offers.
A business strategy may be well conceived and executed, and it may even succeed in achieving its aims, but it may still be vulnerable to a competitor’s actions. To be robust, decisions need to take account of potential competitive threats, and so it is useful to consider worst-case scenarios to make decisions.
We are living in an age of the most dramatic change in all of history. What worked very well for some companies for a long time does not work at all today. Companies like Blockbuster and Borders Books went from market leaders to bankruptcy in just a couple of years when the business environment changed.
Like weeds crowding out the grass, bad strategy crowds out good strategy. Leaders using bad strategies have not just chosen the wrong goals or made implementation errors. Rather, they have mistaken views about what strategy is and how it works.
