Assessing an organisation’s competitiveness is a complex, demanding and continuous task. What matters is the ability to create in the organisation an atmosphere of acute awareness of the market, where people sense developments and signals and possess the ability to act on them.
Most business leaders recognize the power of a strong identity. They understand how alignment between strategy and execution enables a company to win, and they recognize the role of distinctive capabilities in creating that alignment. They also see the level of focus this requires. Why then do they let their companies get distracted?
In new or young high-growth industries where barriers to entry are low, innovation rates are high, demand is very hard to predict, and the relative positions of competitors are in flux, a company can often radically shift the course of industry development through some innovative move. A mature industry that’s similarly fragmented and not dominated by a few powerful incumbents, or is stagnant and ripe for disruption, is also likely to be similarly malleable.
Bad strategy tends to skip over pesky details such as problems. It ignores the power of choice and focus, trying instead to accommodate a multitude of conflicting demands and interests. Like a quarterback whose only advice to teammates is “Let’s win,” bad strategy covers up its failure to guide by embracing the language of broad goals, ambition, vision, and values.

Research Your Market

Value innovation occurs only when companies align innovation with utility, price, and cost positions. If they fail to anchor innovation with value in this way, technology innovators and market pioneers often lay the eggs that other companies hatch.
When you get a market advantage with a superior product, service, or marketing technique, you exploit it to the fullest. You know that your competitors can copy you faster today than ever before or will do something to undermine your advantage. You cannot hesitate. You must press forward and take as much of the market as you can, while you can.
A leader’s most important responsibility is identifying the biggest challenges to forward progress and devising a coherent approach to overcoming them. In contexts ranging from corporate direction to national security, strategy matters. Yet we have become so accustomed to strategy as exhortation that we hardly blink an eye when a leader spouts slogans and announces high-sounding goals, calling the mixture a “strategy.”
You will need a great deal of focus and expertise to blueprint, build, and scale your required capabilities. The effort will involve the commitment of leaders and employees throughout your company. Though these capabilities tend to pay off their investment even in their early stages of development, it can take some time to bring them to full fruition. If they could be created overnight, they wouldn’t be worth very much, because anyone could copy them.

Compensate Fairly And Well

A natural advantage of many good strategies comes from insight into new sources of strength and weakness. Looking at things from a different or fresh perspective can reveal new realms of advantage and opportunity as well as weakness and threat.
Bad strategy fails to recognize or define the challenge. When you cannot define the challenge, you cannot evaluate a strategy or improve it. In addition, many bad strategies are just statements of desire rather than plans for overcoming obstacles.
Staying true to your identity doesn’t mean becoming complacent or losing your ability to change. It means using your strengths as a guide as you move through a rapidly changing world. With the entire company aligned around your specific way of creating value, you are not easily distracted.
Strategy can shape structure in an organization’s favor to create new market space. It is based on the view that market boundaries and industry structure are not given and can be reconstructed by the actions and beliefs of industry players.

Broadening Impact

Here is one major difference between the business plan and the game plan: A business plan is written to impress others with how much you already know so that they can decide if they want to invest money in your venture. Entrepreneurs need to build their weaknesses into some sort of plan so that they don’t neglect to take care of them. It’s acceptable to admit you don’t have all of the answers in the game plan, but you never see any such admissions in a successful business plan.
A vision always goes beyond the numbers that are typically found in five-year plans. To reach your team at an emotional level, tell a story about how the change you’re seeking will affect real people connected with your company — customers and employees. Draw this picture in some detail.
When a company’s value curve converges with its competitors, it signals that a company is likely caught within the competition-based of bloody competition. A company’s explicit or implicit strategy tends to be trying to outdo its competition on the basis of cost or quality. This signals slow growth unless, by the grace of luck, the company benefits from being in an industry that is growing on its own accord. This growth is not due to a company’s strategy, however, but to luck.
Our intentions do not fully control our thoughts. We become acutely aware of this when we are unable to suppress undesired ruminations about risk, disease, and death. Good strategy is built on functional knowledge about what works, what doesn’t, and why. Generally available functional knowledge is essential, but because it is available to all, it can rarely be decisive. The most precious functional knowledge is proprietary, available only to your organization.
How well any business understands its adversaries is a determining factor in whether it wins or loses. Understanding the strengths, weaknesses, and realities of your organization is fundamental, but it is, at best, 50 percent of the equation.
Every leader wants to avoid major strategic mistakes, but, in a complex world, it’s hard to anticipate all the forces that might impact your goal. It’s vital to find weaknesses in your strategies before you implement them — and to develop a rigorous process to do so.
Strategy involves focus and, therefore, choice. And choice means setting aside some goals in favor of others. When this hard work is not done, weak amorphous strategy is the result.

Determine Your Corporate Mission

We are living in an age of the most dramatic change in all of history. What worked very well for some companies for a long time does not work at all today. Companies like Blockbuster and Borders Books went from market leaders to bankruptcy in just a couple of years when the business environment changed.
Providing sufficient resources to avoid, mitigate or control risks is important, as is clear organisational communication. Focusing on the quality of what people do is crucial too. Designing and maintaining management information systems to produce the right information in the right form at the right time to the right people should make it easier to control risks, particularly at times of change. Following a process for managing risk involves assessing potential catalysts, avoiding or dulling them and taking action.
Bring the discussion back to your current strategy. Frame the conversation in terms of changes in what customers need or want. If the customers haven’t changed much, point to changes in the competitive environment that make your strategy less sound today than it was when it was developed. The focus of the discovery process is internal. The prospective approach, on the other hand, reshapes your reason for being. It requires you to look forward, take stock of the broader ecosystem in which you want to work, and assess your potential for impact in it.
In the early days you may be able to fly under the radar, but at some point, if you want to truly have an impact on the business, you’ll need the backing and support of key executives.
The strategist may have insight into predictable aspects of others’ behavior that can be turned to advantage. At the simplest level, a strategy of investing in Manhattan real estate is based on the anticipation that other people’s future demand for this real estate will raise its value. In competitive strategy, the key anticipations are often of buyer demand and competitive reactions.
Companies that bridge the strategy-to-execution gap spend more than their competitors do on what matters most to them and as little as possible on everything else. Rather than managing to a preconceived bottom line, they treat every cost as an investment. They know that the same sum of cash could either be used to fund either amazingly powerful distinctive capabilities or incoherent activities that hold a company back.

What Your Inventory Tells You

Think of a vision as a picture of the hoped-for end result of your new strategy: what it will look like, how it will function, what it will produce. It also helps to tie into something your followers already innately care about.
A strategy isn’t just a calculated path, but often a philosophical choice about how the world works. Usually, it takes years and, at times, also decades for a strategy to become viable. And once it does become viable, it seems obvious only in hindsight.
How well does your business strategy support the fulfillment of your company’s purpose? Purpose is what the business is trying to achieve. Strategy is how the business will achieve it. Purpose is enduring — it is the north star toward which the company should point. Strategy involves choices about what products and services to offer, which markets to serve, and how the company should best set itself apart from rivals for competitive advantage.
Understanding what is taking place within the external environment is important to preparing a strategy that will ensure long-term profit and growth. Understanding changes that are taking place in your industry, or with your market place is important. Because if you don’t adapt you die. Even successful businesses need to realize that what made them successful today is not what will make them successful tomorrow.
