When we see a company or business unit producing poor results over multiple years, no one can say for sure whether that’s due to poor strategy, implementation, or execution. But in my experience, it’s very difficult to implement a poor strategy well and doubly difficult to produce excellent results with a poor strategy that’s being poorly implemented. (Having a great corporate or business strategy is no guarantee of great results either; you still have to implement and execute well.)
Whenever it is feasible, innovative proposals should be tested against practical realities. Those who generate ideas are not necessarily the best ones to check the practical implications, though in some cases they may be the only ones who can do this.
If units or functions within your company would benefit from operating in a strategic style other than the one best suited to your industry as a whole, it follows that you will very likely need to manage more than one strategic style at a time. The simplest but also the least flexible way to do this is to structure and run functions, regions, or business units that require differing strategic styles separately.
Budget For The Big Items
Where do you want to be in the future? Where do you want to be one year from now, and in two, three, five, or even ten years? Where do you want to be personally, and where do you want to be as a corporation? Clearly defining your ideal future on the basis of where you are today and how you got here is critical.
Where is your locus of attention — on capturing a greater share of existing customers, or on converting noncustomers of the industry into new demand? Do you seek out key commonalities in what buyers value, or do you strive to embrace customer differences through finer customization and segmentation? To reach beyond existing demand, think noncustomers before customers; commonalities before differences; and desegmentation before pursuing finer segmentation.
A good strategy contains a diagnosis that defines or explains the nature of the challenge. A good diagnosis simplifies the often overwhelming complexity of reality by identifying certain aspects of the situation as critical. It also contains a guiding policy for dealing with the challenge. This is an overall approach chosen to cope with or overcome the obstacles identified in the diagnosis.
Leaders need to think hard about how to make purpose central to their strategy. The two best tactics for doing that are to transform the leadership agenda and to disseminate purpose throughout the organization.
Develop An Outside-In Perspective
Great CEOs must constantly develop new products to build and retain a customer base. Foresight is also the ability to hire and retain the right people, looking ahead toward the growth of the company. Finally, over time, each company must develop a steady source of business during both good economic times and bad, because there are sure to be bad economic times during the life of a business.
Strategy is about action, about doing something. The kernel of a strategy must contain action. It does not need to point to all the actions that will be taken as events unfold, but there must be enough clarity about action to bring concepts down to earth. To have punch, actions should coordinate and build upon one another, focusing organizational energy.
The operating knowledge used to run distinctive capabilities in most companies is tacit. In other words, it is held within the minds of people doing the work, is habitually followed, and is passed on through on-the-job training. This tacit knowledge is rarely written down in any systematic way. Because this knowledge is learned on the job, often within a function or business unit, it varies across different parts of the enterprise, often with some parts of the organization being far more capable than others.
The most difficult thing about opportunity is recognizing it. The old adage about opportunity knocking once does apply in many cases, so we need to see it—and be able to act on it—when it comes. What are our greatest challenges in the changing environment of the industries we serve? How will new technologies help us? What will our customers need in the future that we can supply? What opportunities will open up globally?
The Centralization Decision
Root cause analysis is a simple problem diagnosis technique, which provides a visual map of the factors that contribute to a particular organizational issue. The purpose of this analysis is to establish the root cause(s) of the problem. The technique is sometimes called fishbone analysis.
A design-type strategy is an adroit configuration of resources and actions that yields an advantage in a challenging situation. Given a set bundle of resources, the greater the competitive challenge, the greater the need for the clever, tight integration of resources and actions. Given a set level of challenge, higher-quality resources lessen the need for the tight integration of resources and actions.
A lack of objectivity may result from prejudice or being unduly influenced by the halo effect, where past successes blind people to current risks and flaws. It may be connected with false expectations or assumptions about behaviour or circumstances. Or it may be a result of complacency, arrogance, laziness, tiredness or overwork. It can lead to an overestimation of the barriers to entry to your market.
Carefully analyze what opportunity exists in the future and how it might evolve over time. Gather more data and facts associated with it before finalizing any decisions. Clearly diagnose the risks and challenges anticipated in pursuing this opportunity and come up with the mitigation plan to address them.
Keep Team Communication Open
In business, the strategy of the offensive requires that you continually bring out newer, better, faster, cheaper, and easier-to-use products and services. You introduce new technologies and new methods of marketing and selling. You continually change your pricing strategies and your cost structures. If the organization has few resources, the challenge can be met only by clever, tight integration. On the other hand, if more resources are available, then less tight integration may be needed. Put differently, the greater the challenge, the greater the need for a good, coherent, design-type strategy.
Strategy is the process of deciding how to best position the organization in its competitive environment in order to achieve and sustain competitive advantage, profitably. Strategy is formed at both corporate level (what industries/markets should we operate in) and business unit level (in what segments should we compete – and how).
Innovation And Nurturing Of Ideas
Some business planners like to be prescriptive and can spend significant resources mapping out in great detail what everyone should do differently. But a paint-by-numbers approach to strengthening organizational capabilities rarely works.
Quarterly sales numbers are important, but they are also a deceptively comfortable way to manage a growth company. It can feel good to hit the number and pop the champagne. But leading with that number is lazy, a death knell for innovation and long-term success, and can disguise the real issues facing the company’s prospects. The biggest value creation comes from companies that know how to win over the long run.
Strategy allows organisations to develop a clearer understanding of their own organisation and what’s required for them to succeed. It helps organisations understand their core capabilities, identify and address weaknesses and mitigate risks. It can help organisations better design themselves so that they are focusing on the right things that are the most likely to deliver the best performance, productivity and profit both now and in the future.

Distinctive Capabilities
The process of strategic analysis is one of focusing down ‘layer by layer’ to develop a clear understanding of the factors which effect the corporate and the market in which it operates. It may therefore be referred to as the ‘onion skin’ approach, as illustrated below. Each layer must in turn be ‘peeled off’ and analyzed before the core Strategic Business Unit (SBU) element is approached.
Strategic creativity can be unlocked systematically. The field of strategy was predominantly focused on how to compete in established markets, creating an arsenal of analytic tools and frameworks to skillfully achieve this.
One common reason for choosing avoidance when developing a business strategy is the pain or difficulty of choice. When leaders are unwilling or unable to make choices among competing values and parties, bad strategy is the consequence.
Unit and functional business strategies get deep into the operational details of how the work needs to be done in order to be most effective and efficient. This saves a lot of time and effort as everyone knows what needs to be done.
Unifying The Organization
Your reputation is determined by what customers, competitors, suppliers, outside vendors, and the general public say about you when they discuss your company, your products, and your services among themselves.
The functional model of organizations is an important reason why so many companies struggle with the gap between strategy and execution. It makes a company good at many things, but great at nothing. When functional boundaries prevail, there is no construct for managing capabilities. It isn’t clear who owns the capabilities, how to track spending on them, or how to connect them to the strategy or to each other.
Business strategy can be understood as the course of action or set of decisions which assist the entrepreneurs in achieving specific business objectives. It is nothing but a master plan that the management of a company implements to secure a competitive position in the market, carry on its operations, please customers and achieve the desired ends of the business.
The term driving force comes courtesy of business consultants John Zimmerman and Benjamin Tregoe and is a major concept in strategy. Once adopted, the driving force becomes the quantitative principle around which all planning is done. There are several driving forces that you can choose from. But there is always one that becomes the most important organizing principle of your business.
Zero-Based Thinking
Different units within a firm may be given different goals; those in a firm’s marketing department might be instructed to use their resources to maximize sales or market share, while those in the firm’s financial group might focus on earnings growth or risk-reduction strategies.
When every step is planned, every resource is allocated, and everyone knows what is to be done, business activities become more efficient and effective automatically.
Most of the times, you get to know about your real strengths and weaknesses while formulating a strategy. Moreover, it also helps you capitalise on what you’re good at and use that to overshadow your weaknesses (or eliminate them).
ne of the most fundamental decisions for any organisation is to choose the most effective strategy for growth. It is tempting to believe that doing in the future what has been done in the past will lead to continued growth – “if it ain’t broke, don’t fix it” – but the past is no guarantee for the future.
